Our client, who is a global FMCG major, wanted to migrate from their legacy on-premises solution to a cloud solution. The existing system was too vast and complicated. It was becoming difficult and expensive for the client to manage, improve or expand the current solution. The amount of data maintained on-premises was huge. These included numerous applications, platforms, servers, users, and file transfers in millions, most of which posed a complex challenge for the client to migrate to a Cloud solution.

Thoucentric, with its experience in leveraging cloud solutions, was able to draft a robust change management plan to enable this transition in 5 phases with multiple waves for warehouses, customers, suppliers, carriers, and HR.

  • Understanding the current system: We played a crucial role in understanding the current AS-IS system by conducting multiple workshops with the planners. The current technical system, its users, and the important SC metrics, were studied in detail to arrive at a robust change management approach.
  • Agile Engagement: Since there were multiple stakeholders, we followed an agile approach by continuously collaborating with the delivery team, partners, vendors, and business team for a successful go-live, while ensuring business continuity and 100% SLAs.
  • Scoping and Process Documentations: We prioritized scoping activities, functional roadmap, and roll-out strategy, making sure that we managed testing & cutover and SLAs for issue resolution, along with stakeholders and Geo IT alignment.

By successfully migrating to a cloud solution, the client accomplished a business continuity that led to end-user delight. The client had an uptime of 99.9% despite a complex transition for 2500+ employees, four vendors, delivery partners, 150+ applications, and 700+ interfaces across 50+ platforms comprising more than 15 million file transfers per year. We were also able to secure UAT signoffs, decommissioned old interfaces, and achieved the release as per the release window.
